What often gets missed is that pick rate usually isn’t about how fast someone is driving an order picker or how quickly a case gets lifted. It’s about everything wrapped around that moment. The way the building is laid out, where the product sits, and how the machines move through the warehouse matter just as much as the pick itself.

If you spend a little time watching a machine run a full picking loop, the pattern becomes pretty clear. There’s a lot of motion that doesn’t involve picking at all. Long stretches of travel. Pauses while other trucks clear an aisle. Small detours around congested areas. None of those moments feel dramatic, but across hundreds or thousands of picks, they quietly slow the whole operation down.

Start With How Things Really Move in Your Warehouse

Most warehouses are designed to hold as much stock as possible. That makes sense on paper, but once volume increases, movement becomes the real constraint.

When order pickers, reach trucks, and pallet trucks all share the same space, even a well-run floor can start to feel crowded. If machines are constantly waiting for each other to pass or reverse out of a rack face, what happens? Ultimately time gets lost in less obvious ways that don’t show up on a simple pick count.

Most of the gains come from how the floor is set up. Where Product Sits Changes Everything

Slotting doesn’t sound exciting, but it’s one of the easiest ways to make a real difference.

Fast-moving items should be easy to get to and close to where orders are packed or staged. When high-volume SKUs are grouped together, machines spend less time zig-zagging across the warehouse and more time actually doing useful work.

Slow movers can live higher up or further back, where access speed matters less. The important part is not letting your layout get stale. What sells quickly this month might not be the same next quarter and pick paths that used to make sense can slowly become inefficient without anyone noticing.

Let the Machines Do What They’re Good At

Different types of order pickers and pallet trucks shine in different environments.

Low-level order pickers work well in dense areas where most of the action happens close to the floor. High-level machines and narrow aisle setups make more sense when space is tight and product is stored vertically.

In pallet-heavy zones, powered pallet trucks usually keep things moving more smoothly over long distances, especially across multiple shifts. Problems tend to show up when too many different machine types are forced into the same lanes, creating stop-and-start traffic instead of steady flow.

A clean separation between picking routes, replenishment traffic, and staging areas keeps things from bottlenecking at any one given point. When your actual warehouse flow becomes smooth and consistent, pick rate improves naturally, without turning every shift into a race, and importantly, without jeopardising safety in exchange for raw speed.

Looking Past the Headline Numbers

Picks per hour is a useful metric, but it doesn’t always explain what’s really going on. If machines are traveling long distances, getting blocked in aisles, or dealing with frequent re-picks from errors, those are signs of layout or process issues, not performance problems on the floor. Fixing those usually brings more lasting results than pushing for higher numbers on a screen.

Short-term gains often come from pressure, but the improvements that last usually come from small, practical changes to layout, product placement, and how machines move through the building. When those pieces line up, pick rate becomes something you can rely on, not something you have to chase at the end of every shift!
